One hard and fast rule I've found you should always make sure everyone understands, is that when you're throwing out ideas there is no criticism of them. Too often I've heard someone come up with a 'dumb' idea and had it ridiculed. Of course, from that others become scared to suggest ideas and the whole thing can fall apart.
Sure, the first idea may be dumb, but it may suggest other ideas.
So basically the rule is: no criticism during the 'idea phase'.
